What Is the Ideal OTA Channel Mix for an Indian Boutique Hotel?

An indicative channel mix for independent Indian properties, why the right answer is net-of-commission rather than gross, and how to rebalance without losing volume.

Short answer: For a typical Indian boutique hotel, an indicative healthy mix is roughly 20–25% direct, 35–40% MakeMyTrip and Goibibo, 20–25% Booking.com and Agoda, and 10–15% Airbnb and others. The exact split should be tuned per property — the number that matters is contribution after commission, not share of gross revenue.

Why the mix matters more than the volume

Channels do not cost the same. Domestic OTAs, international OTAs, metasearch and direct all carry different commission, promo exposure and payment cost. Two hotels with identical occupancy can differ by double-digit percentage points on GOPPAR purely because of mix.

An indicative starting point

| Channel group | Indicative share | | --- | --- | | Direct (website, phone, repeat) | 20–25% | | MakeMyTrip / Goibibo | 35–40% | | Booking.com / Agoda | 20–25% | | Airbnb, Expedia, Cleartrip, EaseMyTrip, others | 10–15% |

Adjust for your demand base. A Goa or Kerala property with strong international leisure demand will skew toward Booking.com and Agoda. A Rajasthan heritage property with wedding and domestic weekend demand will skew toward MMT and Goibibo. A homestay-format property in Himachal or Uttarakhand often finds Airbnb doing more work than the table suggests.

How to read your own mix

Build a channel P&L, not a channel revenue report. For each channel, take gross revenue, subtract commission, promotional discount, payment gateway fees and any campaign cost, then divide by room nights. Rank channels by net ADR and by cancellation rate. The picture usually inverts at least one assumption the owner held.

Rebalancing without losing volume

  1. Fix parity first. You cannot grow direct while a wholesaler undercuts you.
  2. Make the booking engine competitive. Same rate, better value: upgrade, late checkout, or a bundled experience.
  3. Turn on metasearch deliberately. Google Hotel Ads sends direct traffic at a cost you control; treat it as an acquisition budget with a target ROAS.
  4. Do not cut an OTA to grow direct. Reduce dependence by growing direct volume, not by starving the channel that fills your shoulder dates.
  5. Re-check quarterly. Mix drifts with season; a mix decided in peak is wrong by shoulder.

The over-dependence test

If any single channel is above 45% of room nights, you have a pricing-power problem — that channel now sets your rate. Reducing it to the 35–40% range typically does more for profit than any rate increase.
